The Process

From your P&L
to a clear fix list.
In 48 hours.

You don't need to understand financial modeling. You need to know which three things to fix on Monday.

01

Upload your reports

Send us your monthly P&L, payroll summary, and any other reports you have — QuickBooks exports, POS reports, whatever format you use. No special prep.

QuickBooks Excel / CSV Toast POS Any PDF
02

We find the leaks

We analyze labor hours vs. sales, COGS vs. budget, overtime patterns, vendor costs, gross margin by category, and controllable expenses — comparing your numbers to prior periods and industry benchmarks.

03

You get a plain-English report

No jargon. No dashboards that need a finance degree to read. Your report names the exact dollar amounts leaking out, the category causing it, and three specific actions to fix it — ranked by impact.

04

Act on Monday

Each action is specific: which shift to cut, which vendor to call, which cost line to renegotiate. Owners and managers can act on these without any additional analysis.

What We Analyze

Every place your margin
is slipping through the cracks.

Your P&L shows totals. We show you which line items are bleeding, by how much, and what to do about each one.

LAB

Labor & Scheduling

HIGH RISK

Labor is the largest controllable cost in most independent businesses. Your report maps actual hours worked vs. sales-per-labor-hour benchmarks, flags overstaffed shifts, and surfaces unplanned overtime by employee and day.

Labor cost % vs. revenueOvertime hours & costHours per $1K revenueSchedule vs. actual variance
COGS

Cost of Goods & Vendor Pricing

HIGH RISK

COGS creep is silent — a 2-point margin slide that never triggers an alarm. Your report compares your per-unit costs to prior periods, flags category-level overspend, and identifies vendor contracts worth renegotiating.

OPS

Controllable Operating Expenses

MONITOR

Supplies, repairs, utilities, delivery fees, and card processing often run 3-8% above necessary spend. Your report compares these line-by-line against prior months and industry norms for your business type.

MAR

Gross Margin by Category

MONITOR

Not all revenue is equal. If your highest-volume product has the worst margin, you're working hard to stay in place. Your report breaks down gross margin by category so you know where to push sales and where to cut.

Every report also includes a Year-on-Year comparison

So you can see whether your leaks are getting worse — or whether a fix from last month actually held.

FAQ

Questions operators ask.

What reports do I need to send you?

At minimum: your monthly P&L (or income statement) and a payroll summary. If you have them, we also use COGS breakdowns, a vendor invoice summary, and your prior-year P&L for comparison. QuickBooks exports, Excel files, PDFs — any format works. We'll tell you exactly what to pull once you sign up.

How is this different from my accountant or bookkeeper?

Your accountant ensures your books are accurate. Your bookkeeper categorizes transactions. Neither is trained to identify operational profit leaks or tell you which labor shift is bleeding money. ProfitLeak is specifically built to answer the question: 'Where am I losing profit right now, and what do I do about it?' That's a different job.

What kinds of businesses do you work with?

Restaurants and food service, HVAC and mechanical contractors, auto repair shops, cleaning and janitorial companies, franchisees, and small retailers. Basically any independent business doing $500K–$10M/year where labor and cost of goods are significant expenses. If you're not sure, reach out — we'll tell you whether your data type is a fit.

Do you need access to my QuickBooks or payroll system?

No. You export the reports yourself and send them to us. We never need login credentials to any system. We review the exported data, build the analysis, and return the report. This keeps your systems secure and keeps the process simple.

What does the report actually look like?

A PDF (and optionally a shareable link) with four sections: an executive summary with the total estimated leakage figure, a category-by-category leak breakdown with exact dollar amounts, a year-on-year comparison, and your Top 3 Actions ranked by impact. The sample report card on our homepage is an accurate representation of the output format.

How does the Pro monthly plan work?

Each month you send us your latest P&L and payroll data. We run the full analysis and return your updated report within 48 hours. The monthly report also tracks whether last month's recommended actions held — so you can see whether the fixes are working. Cancel anytime with 30 days notice.
